AI SDR vs human SDR.
What's actually cheaper at your volume? Real numbers, no hype.
Two paths to the same meeting. One has a person attached. The other has Smartlead, Apollo, Clay, and a stack of inbox infrastructure. Slide your funnel, and we'll tell you which one wins on cost-per-meeting at your volume — and where each path actually breaks down.
Compare cost per meeting
INTERACTIVE · LIVE · 2026 VERIFIED PRICINGFully-loaded cost = base + commission + benefits + tooling allocation. Reply rate is replies ÷ emails sent. Reply → meeting % is the share of replies that actually book a calendar slot. Capacity is realistic per-rep throughput, not theoretical max.
At this volume, the AI stack delivers the same meeting count for a fraction of the cost. Reinvest the delta into infrastructure or a closer.
Caveat: AI stack still needs an operator. Budget 5–10 hrs/wk for list-building, copy iteration, and reply triage.
Stack prices verified 2026-04-25 from vendor sites. Funnel math is multiplicative; real funnels compound noise — model a range, not a point.
Funnel math. Required emails = target meetings ÷ reply rate ÷ reply-to-meeting rate. At 30 meetings, 3% reply, 25% reply-to-meeting that's 30 ÷ 0.03 ÷ 0.25 = 40,000 sends/month. Both paths must hit the same send volume to deliver the same meetings — what changes is who (or what) does the work.
Human path. SDRs needed = ceil(target meetings ÷ per-rep capacity). Monthly cost = SDRs × (annual fully-loaded ÷ 12). Default $90k loaded covers $60–65k base, ~$10k commission at quota, benefits, laptop, and seat-cost for tooling. Default 25 meetings/month/rep matches mid-market SaaS benchmarks for a tenured SDR.
AI stack itemization (verified 2026-04-25).
- Smartlead Pro — $94/mo monthly billing (sender rotation, unlimited warmup, master inbox).
- Apollo Basic — $59/seat/mo monthly ($49 annual). 1,000 email credits, CRM sync, sequences.
- Clay Launch — $185/mo monthly ($167 annual). Replaces legacy Starter ($149). Waterfall enrichment, AI columns, 100k+ data credits.
- Instantly Hypergrowth — $97/mo (optional second sender / personalization layer; drop if Smartlead alone covers volume).
- Inbox infra — ~5 sending domains (~$12 each at GoDaddy = $60 amortized monthly) + ~25 Google Workspace seats × $6 = $150. Total ~$210/mo.
Default itemized total: $645/mo (Smartlead + Apollo + Clay + Instantly + infra). Drop Instantly for a leaner ~$548 stack; swap Clay Launch for legacy Starter ($149) if you're grandfathered in.
The operator caveat. The AI stack number is the software bill, not the total cost of running outbound. Someone still needs to source ICP lists, write the angles, monitor deliverability, and triage replies. Budget 5–10 hrs/wk of operator time — at $75–150/hr blended, that's another $1.5k–6k/mo. The stack still wins on cost-per-meeting at most volumes, but not by as much as the headline number suggests.
Verdict thresholds: AI stack wins green if >20% cheaper per meeting; neutral fog if within 20% either way; red if human is >20% cheaper. The break-even pivot is volume: at <5 meetings/month a $645 stack looks expensive per meeting; past 30+ meetings/month it dominates a single rep on cost — but past one rep's capacity, the human path needs hires, not just budget.
